CRM Exit by Move Big Rocks

Your new CRM is ready before you leave your old one

Shadow Mode runs Move Big Rocks beside HubSpot or Salesforce while the current CRM remains authoritative. It transforms migration from a one-time leap into a measured transition.

01

One authoritative system at each phase

During normal Shadow Mode, users continue writing to the source CRM. MBR receives supported changes, but it does not become a second unrestricted source of truth.

This avoids silent conflicts, duplicate actions, and ambiguity about which system owns a field.

Phase table from specs/08-shadow-mode-proof.md renders here.

02

What CRM Exit measures

  • Historical backfill completion.
  • Incremental synchronization lag.
  • Records by object and time period.
  • Identity/source-ID uniqueness.
  • Normalized field content.
  • Relationships and ownership.
  • Files and attachment hashes.
  • Unmapped values and unsupported fields.
  • Workflow simulations and mismatches.
  • Error/retry backlog.
  • Source API consumption.
  • Cutover criteria.

03

Safe workflow validation

MBR can evaluate approved workflow scenarios while email, webhooks, telephony, payments, and other external effects are disabled or redirected. Attempted effects remain auditable.

This allows teams to compare decisions and outputs without contacting customers or changing external systems accidentally.

04

“In sync” has a precise meaning

CRM Exit does not promise access to vendor data that the source does not expose. The Audit defines:

  • objects and fields in scope;
  • expected latency;
  • transformation rules;
  • deletion/archive behavior;
  • reconciliation thresholds;
  • accepted exceptions;
  • observation period.

Readiness is reported against those criteria.

05

From Shadow Mode to cutover

  1. Approve inventory and mappings.
  2. Reach stable incremental synchronization.
  3. Complete reconciliation and user acceptance.
  4. Rehearse final delta and rollback.
  5. Freeze/control source writes.
  6. Apply and reconcile final delta.
  7. Switch integrations and user entry points.
  8. Monitor through rollback window.

06

Shadow Proof

A fixed-scope proof connects one source, loads representative data, starts supported incremental synchronization, and produces a feasibility/exception report. It is not a production cutover.

07

Evidence, not animation

The public demo must use generated data and publish its dataset, infrastructure, versions, test duration, raw results, and limitations. Until then, all dashboard numbers are labelled demonstration data.

Build the evidence before committing to the exit.
